I have a Royal collet closer on my Victor 1640, and have some spare parts kicking around. The fingers on the Royal brand are pointing 180ยบ away from those shown, and they ramp up on a big radius on the cam that is part of the tube. I'll try to get some photos of mine, if I can figure out where I left my Canon camera.

Don't be too hasty modifying those fingers. I took a look at mine today and they look exactly like yours. There is an adjustment for them and that may well be the issue with yours. Hardinge stuff generally doesn't wear out.
